How to choose an SAP partner in Italy: criteria, questions and warning signs

In Italy, the SAP consulting market is crowded. There are large international system integrators, specialized boutiques with dedicated teams, freelancers working in networks, and everything in between. Getting oriented is not easy.

Yet the choice of partner matters enormously. It is not a technical choice: it is a strategic choice. The SAP partner will be inside your company for months, will access your most sensitive data, will work closely with your managers, and will be the person who determines whether the project will work or not.

The SAP market in Italy: a complex ecosystem

SAP has been present in Italy for decades and has built an ecosystem of local partners of different types. SAP partners are classified by SAP itself according to criteria of expertise, business volume, and certifications. This classification gives a first indication, but it is not sufficient on its own to select the right partner.

A large partner with many resources may not have experience in your field. A medium specialized partner might be the best choice for your very situation. SAP classification is not a substitute for direct assessment-you need to do your own due diligence.

What distinguishes a good SAP partner in Italy

Verifiable and up-to-date certifications

Certifications are the most objective sign of documented competence. In the SAP context in Italy, they are relevant:

  • Technology-specific SAP certifications: attest competence on specific SAP products (S/4HANA Finance, SAP BTP, SAP Integration Suite)
  • Process certifications: demonstrate competence in structured project management, not just technologies
  • Quality certifications: such as ISO 20000-1:2020 for IT service management, which independently certifies the quality of the project process

Ask for documents, issue dates, and certifying body. An expired or unverifiable certification is worthless.

Concrete experience in your field

SAP is adopted in very different sectors: manufacturing, public administration, healthcare, food & beverage, distribution. Processes are different, regulations are different, priorities are different. Ask how many projects it has handled in your specific industry and don’t settle for generic answers.

Stable team with in-house expertise

A reputable partner has in-house expertise on all areas relevant to your project, ensures continuity of key figures throughout the duration, and tells you clearly, before you sign, who the project manager and lead consultants will be.

Documented methodological approach

It is not enough to say that you follow the SAP Activate methodology: you need to understand how the partner actually applies it, how it handles critical steps, how it deals with scope changes, and how it communicates progress. A serious partner has a documented methodology and presents it clearly.

Questions to ask during the selection process

  1. How many SAP projects similar to mine have you completed in the past three years? Ask for specific numbers.
  2. Can I speak directly to two or three reference clients? Verified references are worth more than any presentation.
  3. Who will be my project manager and for how many hours per week will he or she be dedicated?
  4. How do you manage end-user training?
  5. What does post go-live support include and for how long?
  6. How do you deal with scope changes during the project?

The warning signs not to be ignored

  • Far below average bids: means less experienced resources, junior teams, or hidden costs
  • Unwillingness to provide verifiable references: a partner who does not want to connect with existing clients has something to hide
  • Promises of unrealistic timelines: no SAP project of medium complexity closes in a few weeks
  • Different team between commercial and project phase: this is a widespread and dangerous practice
  • Lack of structured methodology: vague answers about how to work are a red flag

How to check the references of an SAP partner

When you talk to a referral company, ask:

  • Have the times and costs stated in the bid been met?
  • How did the partner handle the problems along the way?
  • Would you use it again?
